Management routine playbook

A complete guide to turning dashboards into decisions, decisions into plans and plans into results. The missing link between data and action.

1. The goal of this playbook

This playbook exists to ensure three simple but rare things:

  • The right meetings happen at the right frequency.
  • Everyone reads the dashboards the same way, with no guesswork.
  • Every meeting ends with clear owners, deadlines and next steps.
"Data → Dashboards → Meetings → Decisions → Actions → Results. If any part breaks, the command center becomes just a pretty dashboard."

2. Roles in the routine

👑 Sponsor (COO/Director)

Ensures the routine exists. Doesn't need to present everything, but must protect the discipline.

🗣️ Facilitator

Runs the meeting, keeps time on track and moves the agenda forward.

🛡️ Data Guardian

Ensures the dashboards are up to date before the meeting starts.

📝 Decisions Secretary

Records what was decided: Who does What by When.

3. The 3 Essential Rituals

Weekly Operations Meeting

30–45 min

Goal: Quickly correct deviations in the week's volume, SLA and backlog.

Opening and agenda confirmation.

Thermometer: Quick read of Volume, SLA and Backlog (what changed?).
20 min
Focus on 3 deviations: Pick the 3 biggest problems and define immediate actions.

Review of last week's open items.

Monthly Performance Meeting

90 min

Goal: Review the closed month (Revenue, Ops, CX) and adjust course for the next.

15 min
Executive summary from the Sponsor (Was the month good or bad?).
50 min
Deep Dive: Revenue (20min), Operations (15min), CX (15min).
15 min
Lessons learned and next month's plan.

4. The data-reading cycle

Don't go into the meeting just to "look at numbers." Go in to follow this flow:

Look at the whole. Are we better or worse than yesterday?

Zoom on the Deviation

Pick 3 outlier indicators to investigate.

Concrete Action

Leave with an action: "Who does what by when."

5. Success checklist

Before the meetingDashboards updated? Invite sent with link?
During the meetingDashboard on screen the whole time. Discussion based on data, not opinion.
After the meetingDecision summary sent. Tasks created in the management system.
