1Why you need a prioritization matrix

Without a clear criterion, prioritization becomes a battle of opinions: the loudest voice or the highest job title wins (the famous HiPPO - Highest Paid Person's Opinion). A prioritization matrix brings rationality to the chaos.

It allows you to:

  • Compare apples to oranges: Projects from different areas on the same scale.
  • Reduce bias: It forces the team to justify impact and effort.
  • Align expectations: It becomes clear why project A came ahead of B.

2Understanding RICE and ICE (no jargon)

ICE Score

Impact x Confidence x Ease

Ideal for growth and quick tests, where implementation speed (ease) is crucial.

  • Impact: How much does this move the needle? (1-10)
  • Confidence: How sure are we? (1-10)
  • Ease: How easy is it to do? (1-10)

RICE Score

(Reach x Impact x Confidence) / Effort

Best for product and structural projects, as it considers reach (how many users will be affected).

  • Reach: No. of people impacted.
  • Effort: Effort (the inverse of ease).

4How to use the template in practice (step by step)

  1. List everything: Put every idea in the backlog, with no initial filtering.
  2. Calibrate the criteria: Define with the team what counts as an "Impact 10" and an "Impact 1".
  3. Vote individually: Ask everyone to score before the meeting to avoid groupthink bias.
  4. Sort by Score: Sort the table from highest to lowest score.
  5. Debate the top items: Focus the discussion only on the top 20% of initiatives. The rest can wait.
