Centriu Consulting

Technology only creates value when it enters the right operation.

Centriu does not hand over systems and disappear. It understands the problem, designs the operation, guides deployment, tracks usage and helps prove the value generated — for companies and for agencies.

The consulting journey (illustrative example)
  1. Problem
  2. Diagnosis
  3. Architecture
  4. Deployment
  5. Operation
  6. Measured value
  7. Evolution

Illustrative flow: problem, diagnosis, architecture, deployment, operation, measured value and evolution.

Why software alone tends to fail

The problem is not always the tool. Often what is missing is an architecture to place it inside the operation.

  • Buying without priority
  • Tools bought without process
  • No clear owner
  • Low adoption
  • Disorganized data
  • Insufficient training
  • Undefined indicators
  • No follow-up

The result: wasted investment, rework, low usage, abandoned systems and fragile contracts.

What Centriu consulting does

From diagnosis to proving value. Not every element enters every contract — the scope is defined case by case.

DiagnosisPrioritizationProcess designSystem selectionDeploymentEnablementGovernanceFollow-upProving valueEvolution

Each element can be included, optional, recommended, by proposal or a specialized project — we do not claim they are all in every contract.

The Centriu Method

A real operational journey, not a decorative timeline. Each stage explains how decisions are made.

Centriu may conclude that now is not the right time. That is part of it — and it increases the credibility of the recommendation.

Diagnosis

Configurable scope. Not every diagnosis covers all dimensions — we separate symptom, cause, consequence and priority.

Dimensions that can be analyzed

  • Strategy
  • Marketing
  • Sales
  • Customer service
  • Operations
  • Data
  • Artificial intelligence
  • Governance
  • Security
  • Technology
  • People
  • Indicators
  • Adoption

Scope is defined case by case — not every diagnosis covers all dimensions.

What the diagnosis can deliver

  • Map of the current scenario
  • Bottlenecks
  • Risks
  • Waste
  • Dependencies
  • Opportunities
  • Priorities
  • Initial recommendations

Prioritization

Priority is not the system that is easiest to sell. We rank initiatives by structured criteria. Illustrative demonstration.

  • Impact

How much the result changes the operation.

  • Urgency

The cost of leaving it as is.

  • Effort

    The work needed to implement.

  • Risk

What can go wrong and how to mitigate.

  • Dependency

    What needs to happen first.

  • Team capacity

Whether the team can absorb it now.

  • Potential value

The value the operation starts to produce.

  • Deployment time

When the effect shows in practice.

Priority comes from these criteria together — not from the easiest system to sell.

The Centriu Operational Architecture

The structure that turns diagnosis into a deployment plan. It is not a decorative diagram, a fixed package or a list of systems.

What the architecture defines

  1. ProcessesHow the work happens today and how it should.
  2. SystemsWhich systems — new and existing — support each process.
  3. DataWhere information is created, lives and is queried.
  4. RolesWho does what, with which responsibility.
  5. IntegrationsWhere connecting systems makes sense — without promising unconfirmed automatic exchange.
  6. IndicatorsWhat will be measured to know if the operation improved.

Principles

  • Operation first, tool second
  • Reuse what already works
  • Advance in stages, not all at once
  • Measure before and after
  • No forced lock-in

Systems that usually support the architecture

Systems vary by operation; not every architecture uses all of them.

Deployment

It varies with complexity. It can be led by Centriu, by a certified agency or jointly — and it may be charged separately.

Guided activation

Low

For simple systems or direct setup. Centriu guides; the client executes.

For companiesFor agencies
  • Guided basic setup
  • Activation checklist

Prerequisite: Low-complexity system

Responsibilities: Client executes with guidance

Analyzed case by case.

Assisted deployment

Medium

Centriu or a partner accompanies configuration and go-live.

For companiesFor agencies

  • Go-live validation
  • Initial follow-up

Prerequisite: Medium-complexity scope

Responsibilities: Joint: Centriu/partner and client

Scope, timeline and terms under proposal.

Full deployment

High

Covers architecture, data, processes, systems, training and follow-up.

For companies
  • Phased deployment
  • Training and adoption
  • Initial follow-up

Prerequisite: Approved architecture

Responsibilities: Led by Centriu, with the client

High

The agency preserves the relationship and works alongside Centriu, with responsibilities per project.

For agencies
  • Split of responsibilities
  • Deliverables per party
  • Joint report to the client

Prerequisite: Partnership and scope defined

Responsibilities: Split between agency and Centriu

Scope, timeline and terms under proposal.

Enterprise deployment

Custom

Custom scope, integrations, governance and multiple areas.

For companies
  • Dedicated architecture and governance
  • Custom integrations
  • Follow-up across multiple areas

Prerequisite: Larger, more complex operation

Responsibilities: Led by Centriu, dedicated scope

Scope, timeline and terms under proposal.

No universal price or timeline — each deployment starts from the client's real operation.

Enablement and adoption

Adoption is part of deployment. Centriu cares about software that is contracted, configured, used — and value produced.

  • Defined roles

Who uses each system and with what responsibility.

  • Training

Hands-on team training in the real operation.

  • Materials

Guides and references for daily use.

  • Follow-up

Support during the first weeks of use.

  • Adjustments

Course corrections as the real operation reveals gaps.

  • Autonomy

The team runs the operation without depending on Centriu.

Operação e acompanhamento

  1. Routine

Use becomes a habit, with a defined rhythm.

  2. Indicators

What is measured to know it's working.

  3. Reviews

    Periodic meetings to adjust priorities.

  4. Support

A channel to resolve questions and blockers.

  5. Improvement

What we learn becomes an adjustment to the operation.

Follow-up lasts as long as it makes sense — it is not permanent dependency.

Value Contract

An operational record of goals, indicators and follow-up. It does not represent an automatic guarantee of results.

The Value Contract is an operational record of agreed objectives and indicators — not a legal guarantee of results.

FieldWhat it records

DeadlineDeadline
ActionPlanned action

Value Report

Uses available and valid data. Examples are illustrative — with no number that looks like a real result.

Illustrative example — figures appear as "to be calculated", as they depend on each client's real operation.

  • What was deployedvalue to be calculated
  • What was usedvalue to be calculated
  • Actions performedvalue to be calculated
  • Automated tasksvalue to be calculated
  • Risks identifiedvalue to be calculated
  • Opportunitiesvalue to be calculated
  • Adoptionvalue to be calculated
  • Indicator evolutionvalue to be calculated
  • Operation evolutionvalue to be calculated
  • Next stepsvalue to be calculated

Reviews and evolution

The operation evolves when results and need justify it, not because more technology exists. A review can recommend reducing or simplifying.

  1. Organize
  2. Stabilize
  3. Measure
  4. Automate
  5. Expand

Evolution is optional and driven by the pace of the operation — no expansion pressure.

Frequently asked questions

What is Centriu's consulting?

It is the layer that puts technology into the operation: diagnosis, architecture, deployment, training and follow-up. It is not marketing consulting or a one-off meeting.

Does the consulting guarantee results?

We do not promise guaranteed results. We record objectives and indicators in the Value Contract and track progress with data — but results depend on the real operation.

Do I need to replace all my systems?

No. The architecture reuses what already works and adds only what's missing. Replacing everything is rarely the best decision.

How long does it take?

There is no universal timeline. It depends on the scope defined in the diagnosis and the team's capacity to absorb changes. The plan is staged.

How much does it cost?

The price is set by proposal, after understanding your case. We don't publish fixed values because the scope changes with the operation.

What is the Clarity Session?

It is the initial conversation to understand the priority problem and recommend a next step. It may conclude that it's not the right time — and that is a legitimate answer.

How does it work for agencies?

In co-branding: Centriu technology is operated by the agency, which keeps the client relationship. It is not full white-label, and the agency's client base is respected.

What if we conclude it's not the right time?

That's fine. Not proceeding is a legitimate outcome and increases the credibility of the recommendation. No one is pushed into a contract.

Do I need to already know which systems I want?

No. The choice of systems comes after diagnosis and prioritization — starting from the problem, not a ready-made list.

Who operates the systems afterward?

Your team, with autonomy. Training and follow-up exist precisely so the operation doesn't depend permanently on Centriu.

Let's understand your operation before talking about systems.

The Clarity Session is the first step — no purchase commitment, with an honest recommendation at the end.

No immediate purchase. The first step is to understand your case.
