Criteria to decide between "keep, integrate or migrate" and how to calculate the real cost of tools.

After building the current stack Map, you know which tools you use, what they are for and how much they cost. The next step is to make a decision. Think of this framework as a funnel:

Stack Map → Value and risk assessment → Real cost calculation → Decision → Execution roadmap

1. Criteria: Keep, Integrate or Migrate?

Keep

When? High adoption, balanced cost, low risk and no redundancy.

The natural path is to keep it and ensure governance stays strong.

Integrate

When? A very good, specialized ("best-in-class") tool, but one that is currently an "island".

Keep the tool, but connect its data to Centriu (Gauge, Orbit).

Migrate

When? Clear redundancy, high cost for value delivered, low adoption or elevated risk.

Replace it with a Centriu module or another unified solution.

2. How to calculate the real cost (TCO)

Don't look only at the monthly invoice. The real cost has three components:

Licenses

Monthly fee + extra licenses + volume- or user-based charges.

People

Hours spent "fixing data", exporting spreadsheets and on internal support.

Risk/Services

Consulting, fines, lost sales due to failures and "downtime".

Quick example:

Tool X: R$ 3,000/month in licensing.

People: 3 analysts spend 8h/month consolidating data. (24h x R$ 70/h = R$ 1,680).

Real Monthly Cost: R$ 4,680 (56% higher than the invoice).

3. 4-step decision model

    Score each tool (1-5)

    Rate Value, Cost, Risk and Redundancy.

  2. 2
    Plot on the Value x Cost matrix

    Visualize what is "expensive and useless" vs. "cheap and essential".

  3. 3
    Apply the label

    Decide: Keep, Integrate or Migrate.

  4. 4
    Create the roadmap (Waves)

    Wave 1: Quick wins (high cost/low value).
    Wave 2: Structural migrations (critical).
    Wave 3: Final cleanup.
