Stack governance guide

How to prevent chaos from returning and the approval process for new tools.

You've already gotten your house in order: you mapped the stack, decided what stays, and consolidated it in Centriu. But if nothing is done, chaos returns in 6–12 months. Governance is the mechanism that prevents this.

Governance objectives:

  • Clear purpose: Every tool has a defined owner and integration.
  • Rigorous process: New additions go through approval, not "hallway conversations".
  • Sustainability: The stack stays lean and efficient.

2. Essential roles

Stack Committee

3-5 people (Ops, IT, Finance). They approve or reject new tools.

Tool Owner

One person responsible per tool. Controls access, cost, and usage.

Stack Guardian

Keeps the Map up to date and manages the approval pipeline.

3. TCC: Governance Principles

  • Centriu is the command center.

A new tool MUST talk to Centriu.

  • Every tool has an owner.

    No owner = Not approved.

  • Nothing comes in without a pilot.

Controlled tests before a general rollout.

  • Spreadsheets are temporary.

If it becomes critical, it has to become a system.

4. Approval Process

1

Request

The user fills out a form with the problem, suggested solution, and impact.

2

Triage and Analysis

The Guardian filters and the Committee analyzes Real Cost, Risks, and Integration.

3

Controlled Pilot

A 30-90 day test with a small group and defined success metrics.

4

Final Decision

APPROVEREJECT

5. Practical Policies

Procurement

Purchasing with a corporate card without Committee approval is prohibited.

Spreadsheets

Used for drafts. Critical ongoing use requires registration.

Review

Semiannual stack review to cut the "fat".
