Voice of the customer playbook

How to categorize feedback, build pain dashboards and turn complaints into an improvement backlog.

What the programme is for in the operation

The voice of the customer arrives from many places: surveys, support tickets, social media, reviews and formal complaints. This playbook is about organising that noise and turning it into action.

1. How to categorize feedback

The official theme tree

Product
  • Bugs / Stability
  • Slowness
  • UX / Complexity
Support
  • Wait time
  • Response quality
  • Empathy
Finance
  • Billing error
  • Difficulty with payment slip
  • High price
Processes
  • Confusing onboarding
  • Excessive bureaucracy
  • Delivery time

Tip: Tagging is human work: whoever reads the case decides the category. Automatic classification with nobody validating hands you a tidy report about data no one checked.

2. Building "Pain Dashboards"

Once tagged, feedback becomes statistics. Create two main views:

View by Journey

Where do customers get stuck? Onboarding? Support? Usage?

E.g.: Bar chart showing a peak of complaints in the stage of Billing.

View by Segment

Who is suffering? SMBs? Enterprise? New customers?

E.g.: Heatmap showing that SMBs suffer most with Onboarding.

3. From feedback to backlog

Feedback cannot die in a report. Use the Impact x Effort matrix to prioritize:

Quick WinsHigh Impact / Low Effort
StrategicHigh Impact / High Effort
TweaksLow Impact / Low Effort
AvoidLow Impact / High Effort

Turning it into a real task

“As a new SMB customer, I want a simple step-by-step guide to set up X, because 42% of my tickets are about it.”

4. Closing the loop

When the improvement ships, let the people who complained know!

“You asked, we fixed it.”

This creates a powerful trust effect. The customer sees that their feedback didn't fall into a black hole.

Suggested routine

  • WeeklyReview the top 5 critical themes with Operations/CX.
  • BiweeklyDefine backlog priorities with Product.
  • MonthlyLeadership reviews the pain map, NPS and financial impact.
